Problem

20 plus parallel initiatives running across 3 product teams. No shared view of progress, dependencies, or risk. Each team had its own Jira project, naming conventions, and definition of done. Leadership was reconstructing status from Slack and spreadsheets every week, and the weekly status meeting kept stretching.

Approach

• Designed a centralized Jira project with shared workflow, custom fields for theme and initiative, JQL based dashboards by team and by quarter.
• Built a Confluence space with one page per initiative linked to the Jira epic, so a single click traced strategy to delivery.
• Enabled Agile adoption across the 3 internal teams by introducing Scrum ceremonies and standardised tools from scratch.
• Shipped weekly data backed leadership updates using burn-up charts for transparency.

Outcome

• Significantly reduced time spent in status synchronisation meetings.
• Leadership got a single view across 3 teams instead of stitching it together from Slack.
• The structure was still in use after I rolled off.
