How to actually score Value and Effort
Value is whatever your team agrees value means: revenue impact, NPS lift, strategic fit. Score 1 to 10 relatively, anchored to a known reference. Resist normalising to "everything is a 7".
Effort is engineering and design weeks, not story points. 1 = a day's work. 10 = a quarter. Pad pessimistically; teams underestimate Effort by 2-3x reliably.
The 2×2 is for conversation, not decision. Use it to surface disagreement on what's a Big Bet vs a Time Sink — that disagreement is the actual value.
